The three-phase dealer academy: turning training into sales activity

In short
  • The most effective dealer training continues after the session ends.
  • Participants create real output in the room, then review real results together.
  • Running it as an academy in phases makes good habits the standard across your network.

If your business sells through dealers, agents or distributors, your partners are your closest link to customers. Helping them grow is one of the highest-return investments you can make.

Over the years I've trained car sales teams, telco business partners, direct-selling distributors and e-commerce account managers across Malaysia. The programmes that move sales share three qualities.

What effective dealer training has in common

1. Participants leave with real output

When a dealer walks out with a finished video, a live campaign or a working lead form, they start using it the same week. Practical output turns learning into momentum.

2. Results are reviewed together

A follow-up session built on real account data shows what's working. Participants learn from their best posts and build on them with confidence.

3. It runs as an ongoing programme

New partners join the same system, and good habits become the standard across the whole network.

The three-phase model

Phase I: Foundations with output

Each participant chooses a target niche, lists real prospects, sets up their profiles and produces content in the room. They leave with a written 30-day action plan.

Phase II: Review real results, then scale

A few weeks later, we sit down with the actual account data: views, watch time, enquiries, conversations. Each participant chooses three specific improvements. Then we add what multiplies results: shooting better video on a phone, setting up paid ads with lead forms connected to WhatsApp, and using AI as a daily assistant for captions, replies and planning.

Phase III: Share what works across the network

The best performers' approaches become templates for everyone, and new partners onboard into the same system.

Every participant walks out with something live and ready to use.

Questions to ask when choosing dealer training

  • What will each participant have produced by the end of the day?
  • How will progress be reviewed, and using what data?
  • What does phase two build on?
  • Can the programme be structured to be HRDC-claimable for eligible employees?

Frequently asked questions

How long should a dealer training programme be?

Two full days per phase works well: enough time to produce real output, while keeping dealers close to their customers. Two or three phases over a few months is ideal.

Can independent dealers join HRDC-claimable programmes?

HRDC claims generally apply to eligible employees of registered employers. Mixed groups work well with careful structuring, so plan it with your training provider before finalising the participant list.
